How the Systems Work
AI hiring tools vary, but most combine several approaches.
Resume parsing is the foundation. The AI extracts information from your resume—work history, education, skills, certifications—and converts it into structured data. This is where formatting matters enormously. Creative resume designs that impress humans often confuse algorithms. Tables, graphics, and unusual layouts can cause the parser to miss or misinterpret information.
Keyword matching comes next. The system compares your resume against the job description, looking for relevant terms. The Black Box Problem

Save as .docx or plain text, not PDF, when possible—some parsers struggle with PDFs. Mirror the job description. Read the posting carefully and use its exact language where honest. If they want "project management," say "project management," not "led initiatives." The algorithm is matching keywords, not understanding meaning. Include hard skills explicitly. Don't assume the AI knows that your job involved certain skills. List specific technologies, methodologies, certifications, and tools. "Proficient in Excel" is invisible unless you say "Proficient in Excel." Quantify achievements. Numbers parse well and signal accomplishment. "Increased sales 30%" is better than "significantly improved sales." Specific metrics give the algorithm something concrete to recognize. Avoid graphics and images. Logos, photos, icons, and charts look nice to humans but confuse parsers. Keep it text-based. Mind the length. Longer resumes with more keywords can score better with algorithms but worse with humans who eventually review them. Two pages is generally optimal—enough detail for algorithms, concise enough for humans. Tailor every application. Generic resumes score worse than customized ones. Adjust your keywords and emphasis for each posting. This is tedious but necessary when algorithms are gatekeeping. Skip the ATS when possible. If you can get a referral or connect with a hiring manager directly, you may bypass the automated screening entirely. Networking isn't just nice to have—it's a strategy to avoid the algorithmic filter.The Human Cost

AI tools promise to address all three problems. And for employers, they do—the systems are faster and cheaper than human screening. The question is whether they're better.
Evidence suggests they're not. Studies consistently find that AI screening increases efficiency while reducing quality of hire. The systems are optimized for filtering, not selecting. They're good at saying no quickly, not at saying yes correctly.
Some employers are reconsidering. Unilever, an early AI hiring adopter, has reportedly scaled back after recognizing the limitations. Other companies are adding human review stages earlier in the process. But the economic incentives still favor automation.
What Should Change
The current system serves no one well—not candidates, not employers, not society.
Transparency requirements would help. Candidates should know when AI is evaluating them, what criteria it's using, and how to appeal errors. The black box should have windows.
Bias audits should be mandatory. Any system making employment decisions should be regularly tested for disparate impact across protected categories. Audits should be independent, and results should be public.
Right to human review should exist. If AI rejects a candidate, they should be able to request that a human examine their application. This creates a check on algorithmic errors.
Vendor accountability would matter. Currently, AI hiring companies face few consequences if their systems discriminate. If they were liable for biased outcomes, they'd invest more in fairness.
Alternative evaluation methods should be explored. Skills-based assessments, work samples, and structured interviews predict job performance better than resume screening. AI could support these methods rather than replacing human judgment entirely.
None of these reforms are technically difficult. They're policy choices that prioritize fairness over pure efficiency. Given AI hiring's documented problems, the case for reform is strong.
The Job Seeker's Reality
Until reform comes, job seekers face a frustrating reality: they're playing a game whose rules they can't see.
The advice to "network your way around the algorithm" is correct but rings hollow for people without connections. The advice to "optimize your resume for ATS" is correct but requires knowledge many candidates lack. The advice to "apply to more jobs" is correct but exhausting when each application must be tailored.
The fundamental unfairness is that the burden falls entirely on candidates. They must guess what the algorithms want, format their resumes accordingly, and hope they don't trigger some unknown filter. The companies deploying these systems face no comparable burden—they just process applications and move on.
Sarah, the engineer from the beginning of this story, eventually found a job. A former colleague referred her directly to a hiring manager, bypassing the system entirely. She's good at her job. The algorithm never knew.
For every Sarah who finds a workaround, countless others never do. Their resumes sit in databases, rejected by machines, never seen by the humans who might have recognized their potential.
